Amazon’s moat is built on human discovery: sponsored placements, review volume, algorithmic search, the whole apparatus of converting browsing intent into purchases. That infrastructure works for a human buyer. An agent doesn’t browse. It queries structured data, evaluates against a set of constraints, and calls an API. Sponsored listings don’t register. Review counts don’t create trust. The entire discovery layer Amazon has invested billions in becomes irrelevant the moment the buyer is a piece of software.
The numbers are straightforward. Amazon’s take rate runs 25 to 30% for most sellers. A DTC brand selling through its own channel, with the Agent Commerce Protocol handling the transaction, is looking at around 7% combined. That gap exists today. For every transaction an agent routes to a direct DTC channel instead of Amazon, Amazon loses both the sale and the margin.
Amazon will build something in response. But there’s real tension in doing so, because making it easy for agents to shop across the web undercuts the logic of keeping everything inside Amazon’s walled garden. Their logistics network is a different story. Prime fulfilment, same-day delivery, returns infrastructure. That’s a genuine asset agents will still route through. The discovery layer is what’s under threat, not the warehouse.
Amazon built the discovery layer for human commerce. Agent commerce needs a new one. The brands building direct channels with clean data and programmatic checkout are the early infrastructure of something that competes with Amazon at the layer Amazon can’t protect.
